Gift exchange guide

White elephant
rules

The simple rules, the steal limits most groups use, the variations that make it more fun, and what makes a good white elephant gift at $20 or $25.

01What a white elephant gift exchange is

A white elephant exchange is a party game where everyone brings one wrapped gift, and people take turns either opening a new gift or stealing one that has already been opened. The fun is in the stealing, not the gifts.

It is also called Yankee Swap or Dirty Santa. The basic game is the same everywhere; groups mostly differ on how many times a gift can be stolen.

02The basic rules

1

Set a price limit

Agree on a limit before anyone shops. $20 or $25 is the most common. Everyone brings one wrapped gift with no name on it.

2

Draw numbers

Write numbers 1 to however many players on slips of paper and let everyone draw one. That is the turn order.

3

Player 1 opens a gift

The first player picks any wrapped gift from the pile and opens it so everyone can see.

4

Everyone after chooses: open or steal

Each next player either opens a new gift or steals an opened gift from someone. A player who loses their gift picks again: open a new one or steal from someone else.

5

Finish with player 1

When the last gift is opened, player 1 gets one final chance to swap with anyone. That makes up for going first.

03How many steals are allowed?

The most common rule is that a gift is 'frozen' after its third steal: whoever holds it after the third steal keeps it. Without a limit, one popular gift can bounce around for twenty minutes.

  • No immediate steal-backs: you cannot steal back the gift that was just taken from you on the same turn.
  • One steal per turn: a turn ends once a gift is stolen, and the person who lost it takes the next action.
  • Freeze after three steals: the most used limit, but two works well for big groups.

04Variations that make it more fun

  • Themed exchangePick a theme like cozy, kitchen or 'something under $20 you would use'. Fewer joke gifts nobody wants.
  • Dice white elephantRoll a die each round: different numbers mean open, steal, swap with a neighbour or pass. Faster for big groups.
  • Timed roundsSet a timer for the stealing phase so the game ends on time at work parties.
  • Office-safe ruleFor work exchanges, agree up front that gifts stay office appropriate.

05What makes a good white elephant gift

The gifts that get stolen most are the useful ones with a little personality: a cozy throw, a popular card game, a good insulated tumbler, a gadget that does something. Pure joke gifts get a laugh and then nobody wants them.

Stay at the limit. Going well over it makes the exchange awkward, and going far under it means your gift is the one nobody steals. Wrapping matters more than people expect, because a gift that looks good gets picked first.

Funny for ten seconds, useful for months: that is the gift people fight over.

06How to host a white elephant exchange

  • Send the price limit and any theme at least a week ahead, so nobody shows up empty-handed or wildly over budget.
  • Have a few spare wrapped gifts ready for guests who forget. It keeps the numbers even and nobody sits out.
  • Prepare numbered slips in a bowl before people arrive.
  • Read the rules out loud before the first turn, especially the steal limit. Most arguments start because people learned different versions.
  • Seat everyone in a circle with the gift pile in the middle so every opened gift is visible.

For groups of more than about 20 people, split into two games or use the dice variation. A single game with 30 players and unlimited steals can run well over an hour.

07Settling the arguments before they start

  • Someone forgot a giftThey can still play with one of your spare gifts, or join the next round. Decide this before the game, not when it happens.
  • A gift is far over the limitIt goes in the pile like any other. Next year, say the limit is a maximum, not a target.
  • Someone is unhappy with what they end up withAllow a quiet swap after the game between any two people who both agree. It keeps the stealing fun during the game and nobody goes home disappointed.
  • The same gift keeps getting stolenThat is what the freeze rule is for. Announce the steal count out loud each time so everyone knows when it locks.
